Roberto, seems that what is been done is what you are saying, did you have done what you GND, cell from 1 to 23, and +?

First, just assume, that some BMS are oxideted. May be you do not see it, but as multi-layer PCB, the board is varnished, but the edges are never varnished!
So, in case of humidity, or degraded cells, the vapor going inside the board from ages, and finally board is damaged.

You can't prognosys this, but if you see a bit oxidation on the top of the board - better throw it away.

Vladimir, how about the wires soldering sequence?
P+ (red), cell from 23 -> 1, P- (black)
or
P- (black), cell from 1 -> 23 , P+ (red)
or
other?
